Truck won't go in or out of 4wd unless not running?

I'm having some issues with the 4wd on my truck, if you try to go from 2wd to 4wd with the truck running it makes a horrible noise like you slamed the truck in park while driving. I have tried putting it in 4wd while in neutral and in park and it just grind/clicks in both, the only way to get it in and out of 4wd is with the truck not running, any suggestions????

guzzle has a mentance/mod DIY forem that is great.I wish I would of found him before I tryed it on my own,but I have been doing this for a long time.
Check it out ,but save all of your old parts.You'll see why.
