not vac issue with 4x4

I had the vacuum issue fixed by dealership under warranty thinking that was the 4x4 problem. Now I noticed that I still do not have 4x4 I tried locking the hubs and turning drive shaft by hand, spun for about 3 min in one direction and 3 min in the other direction nothing locked in and I only had one shaft spin but would do this in auto as well. Do you think the hubs are shot? That is what I am thinking at the moment, if it is you think I should go with warn and lose the ESOF or claim the free parts from warranty? Thanks guys. I tried on my buddies 250 and it took 3 turns to lock the front drive shaft. And I can feel the transfer case lock in well driving and hit 4hi. Thanks for any advise
